From Global to Local: Empowering Japanese Success -Strong HR Foundations for Subsidiaries & Expatriate Managers-In a previous “Global View” article, I wrote about how Japan’s aging population necessitates a shift in priorities for Japan’s businesses. Instead of looking inward and focusing their energies on a shrinking consumer base, for Japanese companies to survive and thrive they must turn their attention to global markets. The data I presented suggests that many Japanese businesses are doing just that. With JETRO studies highlighting that the ratio of overseas sales to total sales for Japanese manufacturers reached a record high in 2019, and signs of accelerating growth post-COVID. A surge in global assignments of Japanese managers also demonstrates the growing importance of global markets. I argued that as Japanese companies push to expand their reach globally, choosing competent Japanese managers becomes crucial for maximizing ROI on international assignments and for achieving business objectives. Please see that Global View article HERE.https://docs.google.com/document/d/1J6b8Ljmz2qw5JMvwKzyMu1hFHkpOYJbs_Ddi4Rc030E/edit?usp=sharing“Still though, simply creating a better process for selecting expatriate managers, training them to ensure that they have a global mindset, and then sending them to overseas subsidiaries does not automatically mean success in growing your global business. Why is this? “The answer to this question is simple: for the overseas subsidiaries of Japanese companies to truly succeed, there must be strong systems in place that “GLOCALIZE” (a mix of Global and Local best practices in terms of HR Management- which I’ll explain more shortly). Over and over, we’ve seen Japanese companies fail to take advantage of the opportunities that global markets provide because, although they may send managers with global mindsets to their overseas offices, they have no systems in place at those subsidiaries.Case Study: Learning from Failures to Succeed GloballyWhile successful expansion into global markets can lead to tremendous growth, it is equally important to learn from past failures to avoid costly mistakes. Consider the case of a Japanese manufacturing company that attempted to enter the US market without implementing a glocalized HR management system. The company, excited about the prospects of international growth, sent a capable Japanese manager to lead the US subsidiary. However, lacking an understanding of local labor laws, cultural norms, and employee expectations, the manager struggled to build a cohesive team and faced high turnover rates. The company failed to retain talented local employees, leading to decreased productivity and ultimately, the closure of the US subsidiary. This unfortunate outcome underscores the importance of having strong glocalized HR systems in place to support successful overseas ventures. I helped this client reopen the subsidiary after a 4 year pause with a fresh approach- most of which I share below. The US subsidiary, I’m proud to say, is now one of the parent company’s top performers in terms of sales, revenue and profit worldwide.“Glocalization” is a term that Culturia uses to refer to the strategic integration of global best practices with local requirements at each overseas subsidiary. The Role of Glocalized HR Management SystemsIn the context of HR management, this means adopting policies and procedures that align with both the company’s global standards and the regulations and culture of each local market that the company has a subsidiary in. (This is especially important in certain countries like the US).Career Levels and Career Plans:Establish a structured career development framework that outlines potential growth opportunities for employees within the overseas subsidiary and the broader global organization (this is especially important for senior executives of the subsidiaries).Offer personalized career development plans that take into account employees’ aspirations, skills, and cultural expectations.Provide training and development programs that enhance employees’ global competencies and prepare them for cross-cultural leadership roles.3 Steps You MUST Take NOW to Improve Your HR Systems in Your Overseas SubsidiariesLeaders “To-do” List (1)Conduct a comprehensive HR audit of your overseas subsidiaries to identify gaps and areas for improvement in HR processes and policies.Leaders “To-do” List (2)Establish a cross-functional team comprising local HR representatives and global HR experts to work collaboratively on implementing glocalized HR systems.Leaders “To-do” List (3)Prioritize ongoing communication and feedback channels between the parent company’s Global HR department and local HR teams to ensure seamless alignment and adaptability.Summing Things UpInvesting in Glocalized HR management is essential for Japanese companies looking to thrive in overseas markets and tap into global opportunities.
