A client’s exasperated voice broke the virtual silence as he vented about their ongoing compensation structure problems. “We tie pay increases to the consumer price index (CPI) and offer what we believe is a fair bonus,” he lamented, the strain on his face reflecting the challenges faced. “But our employees are far from satisfied.”This client, who we will call “ABC Parts Supply”, a mid-sized automobile parts manufacturer situated in the Southern US, employed over 200 locally-hired staff and 20 Japanese expatriates. These expatriates held positions ranging from managers to engineers and trainees. Despite the company’s effort to maintain fairness, discontent lingered among both local staff and management. “Mr. Y”, my point of contact at ABC Parts Supply, provided honest and helpful insights into the challenges they faced.“Staff discontent meets management frustration, despite increased investment in compensation and benefits. Does it have to be this way?”You Can't Please EveryoneFast forward to our discussion in December; I couldn’t help but inquire, “What’s causing this dissatisfaction?” Mr. Y’s response was illuminating. “Our staff frequently voice their dissatisfaction with their pay,” he shared. “Many of them feel undervalued and underpaid.” Meanwhile, management is confused. They’ve been allocating an increasingly substantial portion of their budget to cash compensation and benefits, yet employee morale regarding pay, as seen in employee engagement surveys, remains disheartening. It’s a conundrum, and frustration abounds.Ineffective Legacy Policies Still Haunt UsI wanted to understand more deeply, “How are salaries determined at ABC Parts?” Mr. Y explained that most pay policies were established before the current management arrived from Japan. These pay rates have incrementally crept up over the years. Staff members receive a standard 6% – 8% annual raise “base up”, irrespective of their individual performance or even the company’s performance. Surprisingly, there hasn’t been a comprehensive company-wide salary survey to align with market rates since the company’s inception over two decades ago.“Discover how ABC Parts, with both American and Japanese staff, grappled with rising discontent and learn why modernizing your compensation strategy is crucial.”“Do you have defined salary ranges with a minimum, midpoint and maximum base salary for each position?” I continued. Mr. Y revealed that the company presently had no such limits. “This is causing problems,” he conceded. “Some long-serving administrative staff earn more than mid-level managers who recently joined the company.”ABC Part’s scenario highlights inefficient allocation of compensation and benefits resources. Every month, substantial funds are funneled towards certain staff members, exceeding the market value for their roles. These resources could be more judiciously employed by rewarding key staff members for exceptional performance, thus retaining top performers. Another reason to set salary ranges, especially for more senior positions, is that by not doing so, you are creating a situation where managers and executives in overseas subsidiaries are actually being paid more than their counterparts in senior positions at the larger parent company. Although this wasn’t the case for ABC Parts, at Culturia, we have encountered this issue with some clients who made the mistake of not implementing best-practice compensation policies at their affiliated companies.When Bonuses Miss the MarkNext, I inquired about the purpose of their annual bonus. Mr. Y admitted the company’s uncertainty on this front. Historically, ABC Parts had doled out a standard “Year-end gift” of $750 each year, in line with the practice of their parent company in Japan. Additionally, management hoped this bonus would boost employee morale during the holiday season.“Do these bonuses align with their intended goals?” I queried. Mr. Y’s response was a resounding, “No.” Management believed these bonuses inadvertently dampened holiday spirits. Staff members perceived no correlation between their performance and the bonus amount, regardless of their effort. High-performing employees watched in dismay as their underperforming colleagues received identical bonuses. Furthermore, the company dreaded the day when economic conditions might render these bonuses unsustainable, fearing repercussions for staff morale and business outcomes.A Critical Review of Our CasePresently, ABC Parts finds itself in a lose-lose situation. Neither staff members nor management feel they’re being treated fairly. Management is convinced that their staff is overpaid, underperforming, and far from their peak potential. Conversely, staff members perceive a stark disconnect between their performance and compensation. They’re equally skeptical about the year-end bonuses, seeing them as unrelated to the company’s financial health or their individual accomplishments.So, what’s the way forward? Clearly, ABC Part’s compensation and benefits framework can do a better job of motivating staff and rewarding high-performers who contribute significantly to the company’s success.“What can we do to improve this situation?” Mr. Y earnestly inquired. Here’s the list he used to bring his company’s pay strategies inline with best practices!”5 Strategies to Prevent This in Your Company:Regularly Adjust Compensation and Benefits: Conduct salary surveys every 3-5 years to align pay scales with market rates and industry standards. This is true especially when the economy is unstable.Eliminate Automatic Annual Raises: Replace the term “raise” and “salary increase” with “salary adjustment” in all corporate materials to dispel the notion that raises are automatic entitlements.Set Salary Ranges: Define minimum, mid-point, and maximum pay ranges for each position to prevent salaries from drifting beyond market norms. Make these salary ranges public knowledge within the company (not individual employee salary amounts, mind you).Performance-Based Bonuses: Reward staff based on their performance to boost morale and incentivize excellence. These are the individuals who tend to linger, driving up personnel costs.
